Strategic Planning and Performance Management Consulting (Part 2): Project Kick-Off to Go-Live

In Part 1, I talked about how every strategic planning and performance management project run starts with people, not software.

Consensus. KPI selection. Cascading and alignment using Balanced Scorecard thinking.

Now comes the part most consultants rush through. The part I refuse to rush. I want to see what actually happens after the goals are set. Because a strategy may look perfect in a meeting room. But the real test starts when people go back to work.

Step 4: The One-Year Watch Period

I keep every project running for a full year before calling it “done.” Not because I enjoy long projects. But because real behavior change does not happen in a two-month sprint.

It happens across four seasons, two festivals, one budget cycle, and at least one crisis nobody planned for.

A KPI that looks perfect on paper in January can look completely wrong by July.

Why?

Because real operations have started.

Real people are involved. Suppliers create problems. Customers change their behavior. Business conditions change. And, of course, we have real Bangladesh business realities.

A full year allows us to see the real performance picture — not just the excitement of the first month.

That is why I believe performance management should be observed in the real business environment before it is fully automated through Performance Management Software.

Step 5: Review, Review, Review- One-to-One First

This is where many performance management systems quietly fail.

People treat performance reviews like judgment day. So they hide problems. Or they oversell success. I do it differently.

First: one-to-one.

Just me, or the direct manager, sitting with one person and calmly going through the actual numbers.

No audience. No unnecessary pressure. No defensiveness. This is where people often tell you the truth. “Sir, this target was unrealistic because the supplier was late every month.”

Or:

“Actually, I achieved this quite easily. You can raise the target.” That conversation is incredibly valuable. Only after every individual has been heard do I move to department-wise reviews. Now the conversation changes. We can talk about teamwork. Dependencies. Shared objectives. Cross-functional challenges. And, most importantly, goal alignment.

Skip the one-to-one discussion, and department reviews can quickly become blame sessions. Do it properly, and they become honest performance and improvement conversations.

Step 6: Teaching Before Touching- The Software Demo

I strongly believe in one rule:

Never hand people new Performance Management Software without teaching them first.

I run full demo sessions with everyone who will actually use the system.

Not just managers. Everyone. Everyone means everyone!

I show them exactly how their KPIs, OKRs, or MBO targets will appear on screen.

How progress is tracked. How deadlines and reminders work. How results are entered. How scoring works. And how performance remains fair and evidence-based.

Something interesting happens when people get to use the system themselves. The fear goes away. They ask questions. They make mistakes.

They learn.

And suddenly, KPI Software or Goal Management Software no longer feels like something being imposed on them.

It becomes something they understand.

Step 7: Go-Live: The Real Beginning, Not the End

After a year of:

Consensus building → KPI design → Cascading → Observation → Reviews → Training

we finally go live with a proper operational Performance Management & Strategy Execution Software system.

And by this point, something important has changed. The software is no longer a scary new tool being forced on people. It becomes the digital home for a process the organization already understands and believes in.

Good performance management is not a software rollout.

Sometimes, one ignored notification at a time.

But do the human work first?

The software part becomes much easier.

Because technology should not replace the human side of performance management.

It should make good performance management easier to execute.
